The Problem:

The TOC Critical Chain Solution contains not only paradigm shifting concepts, but also several different methodologies to master. Some of the paradigm shifts include:

·      Staggering Projects

·      Focused Tasking

·      Aggregating Safety.

The tactical methodologies include backwards leveling of project tasks, buffering sizing, buffer management, and more. Let’s not even mention the terminology!

Therefore trying to internalize Critical Chain can be difficult, let alone trying to gain buy in of leadership.


Critical Chain implementation requires not only buy in to the solution, but also likely buy in to purchasing new software, training, and metrics. Without true internalization and the major ah-ha’s by ourselves and key decision makers, it is difficult to move ahead. It is often difficult for our  boss or customer to grasp the reality of the full transformative vision and benefits of Critical Chain. After all, it is a great departure from today’s reality. Though we have good exercises to demonstrate the negatives of bad multi-tasking versus focused tasking (the Bead Game, the paper tearing exercise), it is hard to translate those exercises to the full benefits of the entire solution and the full need for software. We can describe the elements and the proposed benefits, but the intuition of how it really can work is often lacking.


Solution: A number of years ago, we realized this problem and the need to have a way to show the full Critical Chain solution in the time frame an executive or company might be wiling to invest. We developed an experiential game that showed how critical Chain project scheduling and synchronization, buffer management, task priority and resource management all worked together in the presence of variability to transform the environment. It is used as the penultimate exercise following the presentation of the elements of the solution.


Session: Attendees will experience the TOC Project And Resource Management Experience. Those who are contemplating or just beginning their journey in TOC project environment solution will gain an ah-ha of the full solution. Implementers and practitioners will be able to add another tool in their tool kit



  1. Participant will understand how the buffers generate aligned information to the Task Manager, Resource Manager, Project Manager, and Leadership, as well as protection to commitments.
  2. Participant will understand why Resource Managers would see that Critical Chain is not just for Project Managers,
  3. Participants will understand the value of synchronization.



  1. Why do I need all the different buffers?
  2. Can our company really afford not to multi-task?
  3. Is this exercise translatable for how my software does buffers, buffer management and task priority?
  4. Is this exercise useful to the project manager, resource manager and my bosses?
  5. Are there other iterations that can be modeled for the exercise?




The session will start with a brief review of our understanding of Critical Chain.

Participants will be put into teams and play different roles during the exercise.

During the “game”, time out will be taken to talk through what we are seeing and how the elements of Critical Chain are working. The session will end with and Q & A.

Project Management remains one of the most difficult management challenges of our time. When you combine the variability/uncertainty of task durations, interdependency, the physics of queuing theory and the desire of humans to deliver to their promise (human behavior), we arrive at self-adjusting system that continually extends project completion times and at the same time increases the chance of missing the promised delivery date. The consequences are Over-Budget, Under Scope, Too Long projects.

The Theory of Constraints Approach focuses on On-Time project completions. The Critical Chain Project approach, manages variability, decouples interdependency reduces queueing and sets a global priority for each task guiding human behaviors.

The CCPM Workshop exposes the problems and solutions for project management through hands-on games and in-workshop experiences. The full CCPM solution is given with examples.

The Workshop ends with attendees forming teams planning their own project. They create a CCPM project schedule and then execute the schedule (using Buffer Management, plotting their own Fever Chart and allocating additional resources if needed). This manual simulation clarifies the things learned in the Workshop and gives experience and confidence to the attendees. They are ready to try CCPM in their own environment.

More specifically, how to utilize TOC to sharpen your focus on those few critical constraints that have the greatest impact on your organization’s ability to generate more value and bottom line performance. You will leave the workshop equipped with:

  • Insights on how much of your organization’s constraint is currently being wasted
  • Ideas on what to do in order to eliminate a significant amount of that waste and break through the barrier more value and bottom line performance!
  • A template to use throughout the TOCICO Conference and beyond, that will help you determine what to do – and what not to do – to keep the focus on what matters

Many of us learn best by doing and when we learn by doing we learn more than just a concept or theory, we know it.  When a game represents significant elements of our reality it allows us to test theories and apply them to our reality without actually experimenting with in that reality.  This workshop will employ several such games to help the participants gain a hands-on understanding of what happens in our systems that consumes much of the capacity we thought the system had.  Participants will uncover how variability and dependency make it virtually impossible for systems to deliver target outputs.  They will learn what is meant by “bad” multi-tasking and how it plagues the project world causing errors and rework, longer than expected lead-times and cost overruns to name a few. They will see how changing our focus from getting things started to getting things finished by encouraging resources who have completed their task to help others finish theirs rather than push for the next thing to start can radically increase the rate of overall task completion. The exercises apply to any environment where work flows from one resource to another whether the resources are dedicated or shared.  The learning opportunities apply to organizations private or public, large or small.  Each exercise confirms one or more realities that we suffer from in our organizations and will be followed-up with a review of the implications these realities have on us and our stakeholders.  Participants will walk away with several simple games they can use in their personal workplaces to help convey many common TOC concepts and the positive impact their implementation can have.


All of the games utilize items that are easily acquired such as dice, cards, paper, etc.  They are simple to set-up and run and offer multiple levels of learning and discovery opportunities.   Participants will play:

  • A variation of “The Dice Game” from “The Goal” to experience the effects of variability and dependent events.  This will be followed by a second round that illustrates how isolating dependency with a buffer can have a greater impact on system performance than reducing individual process variability.
  • The “Job Shop Game” to learn how releasing work according to the capacity of the constraint can reveal significant hidden capacity and greatly improve system lead-time and on-time performance.
  • The “Sixes Game” to learn that the world is not made up of a normal distribution but is skewed and how this impacts worker performance and future time estimates.  This will be modified with the “Sixes A-Team Game” to show how having a small dedicated support team and/or assigning workers who have completed their task to help others complete theirs can chop the tail off of difficult project task times and therefor overall project time. 
  • Two different Multi-tasking games (letters, numbers, shapes and, paper tearing) to learn how multi-tasking stretches lead time and drives feast and famine situations relative to project completions over time.  The number, leterr shpe version is best for environments where considerable mental effort is needed to keep track of stops and restarts while the paper tearing version is good for environments where there is constant trade-off between speed and quality


Each activity will be followed with a discussion about how the realities exposed impact our systems and, not only consume valuable capacity, but also often lead to destructive behaviors that create disharmony in the workplace and with our suppliers and customers.  The workshop will conclude with simple actions we can take to use our newfound understanding to slay the capacity eating monsters and create the opportunity for harmony in our organizations.

Today Demand Driven MRP is being rapidly accepted and adopted as the new standard for MRP. Even SAP has applied to Demand Driven Institute for DDMRP certification for their new S4 HANA ERP offering. There are more than 20 software companies registered as DDMRP compliant and more applying. However, although DDMRP is necessary, it is not sufficient to enable an organization to become a Demand Driven Adaptive Enterprise (DDAE). A DDAE uses a constant system of feedback to connect the business strategy to the model design, settings and attributes that continually monitor and compare performance to plan at the System’s strategic control points. This engine of this feedback system is a Demand Driven Operating Model and it integrates DBR scheduling and execution with DDMRP materials planning and execution.

Over the last 25 years CMG and its partners have developed, learned and refined the Demand Driven methodology, Thoughtware and Software. We can now deliver results in months rather than years with implementations in every industry and 5 continents. A DDOM provides all the information needed to drive planning, scheduling and execution to maximize System Flow to market demand with the minimum investment in capacity and inventory. A stable and functioning DDOM provides metrics to drive decisions for both the immediate operational time frame and the tactical time frame. Its focus is the protection and promotion of the flow of relevant information and materials from quote to cash, across a supply chain. Most importantly it creates a coherent system that breaks the push/pull and the cost/flow conflict.

In this workshop we will be sharing a step by step client case that demonstrates the methodology, rules, tools and software we use to model, deliver and operate an end to end DDOM. There are four phases to a successful DDOM implementation: Modeling, Scheduling, Execution and Audit/Improvement. The first Phase is a Demand Driven Design Workshop. This is a 3-day custom education session that combines Thoughtware and software. Thoughtware ensure the client market strategy is incorporated in the model design and Software is used to demonstrate the model with the client’s data. The ability to demonstrate and teach the DBR and DDMRP concepts in a context relevant to the client speeds buy-in and comprehension. The outcome is a practical DDOM implementation PRT (project map) and a solid business case for the project.

As a follow-up to this workshop CMG will partner with Demand Driven Technologies and deliver a comprehensive software demonstration that covers all the 4 phases of a Demand Driven Operating Model. TOC practitioners who attend the Sunday workshop are encouraged to submit questions and scenarios prior to the Tuesday session and we will make every effort to address items of interest to make the session practical and informative.
